Comparison

In-house SEO vs an agency: which is right for you in 2026?

Hire in-house when SEO is a full-time job inside your business — a content operation publishing every week, a development team whose releases need an SEO in the room, or a site large enough that one person will never run out of work. Retain an agency when you need technical, content, links and AI-search work at once, want to start this quarter, and would rather pay a fixed monthly number than a salary plus tools. Most small and mid-sized businesses are in the second group. The table below is how to tell which one you are in.

In-house SEO and SEO agency, factor by factor

Market figures are indicative 2026 ranges from published pricing guides; our own figures are the prices we publish.

FactorIn-house SEOSEO agency
What you payOne salary, plus tool subscriptions, plus the cost of recruiting. The same every month whether the month was busy or quiet.A fixed retainer sized to the work. For a US small business, full-service retainers typically run $1,500 to $3,200 a month; UK equivalents £500 to £2,500.
Breadth of skillsOne person, usually strong in one of technical SEO, content or link acquisition — rarely all three, and rarely generative engine optimisation as well.Technical, content, digital PR and GEO on one retainer. The mix shifts month to month as the site's needs change.
Time to first useful workRecruiting takes months. A new hire then needs time to learn your business, your stack and your customers before their work lands.Starts with an audit. Useful technical fixes inside the first month; content and links from the second.
Knowledge of your businessDeep. They sit in your meetings, know why decisions were made and can catch an SEO problem before it ships.Learned through briefs, calls and reporting. A good agency asks a great deal early on; it is still second-hand knowledge.
CapacityFixed. A migration, a launch or a redesign needs contractors on top.Scales with the fee. Turned up for a launch, turned down afterwards.
ContinuityWhen the person leaves, the knowledge leaves with them, and the search starts again. The work is documented in the reporting and lives in accounts you own. The retainer carries on.
Control and prioritiesTotal. You can redirect them this afternoon.Set at the start of each month and changed by asking. Slower to redirect, harder to distract.
AccountabilityA performance review, on your schedule.A monthly report with the reason attached when a month goes badly, and the option to leave at the end of the term.

When in-house is the right choice

  • You publish content every week and need someone shaping it before it is written, not reviewing it after
  • You have an in-house development team and SEO needs a seat in every release
  • Your site is large enough — thousands of pages, several markets — that one person will never run out of work
  • You can pay for a genuinely senior hire plus their tools; a junior in-house SEO learns on your traffic
  • You need someone in the room for decisions that affect search, every day

When an agency is the right choice

  • You need several disciplines at once — technical fixes, content, links, AI-search visibility
  • You want work to start this quarter rather than after a recruitment cycle
  • Your budget is below one senior salary plus tools
  • You want a fixed monthly number and the option to stop at the end of a term
  • Nobody on your team has the time to manage an SEO day to day

What our retainer costs

SEO

Priced against each market's own benchmarks rather than converted from anywhere, and published so you can read it before you speak to us. Six months is the minimum engagement — the shortest period over which the work can honestly be judged. Everything the retainer produces lives in accounts in your name, so if you later hire in-house, the work and the reporting go with you.

Our published price

₹40,000 – ₹1,50,000 / month

Retainers run ₹40,000 to ₹1,50,000 per month by scope and competitiveness. One-off technical audits start at ₹35,000. Minimum sensible engagement is six months — that is how long compounding takes.

Questions on this comparison

Can I do both — an in-house SEO and an agency?

Yes, and at mid-market scale it is common: the in-house person owns strategy and sits in your meetings, the agency supplies the production capacity — content, links, technical work — that one person cannot. The split works when the in-house SEO directs the agency rather than competes with it.

How long does an agency need before I can judge the work?

Six months. On a new domain, first movement typically takes four to six months and compounding traffic six to twelve; an established site moves faster. Anything shorter judges the work before it has had time to happen.

What happens to the work if I leave the agency?

With us, nothing is lost. Content, accounts, analytics and reporting are in your name from the start, so whoever takes over — in-house or another agency — inherits the whole history rather than a blank page.

Is an agency cheaper than hiring?

For most small and mid-sized businesses, yes — a retainer is usually well below one senior salary plus tools. Above a certain content volume the arithmetic flips, and that is exactly the point at which in-house becomes the right answer.
